Group Relative Policy Optimization (GRPO)

← Back to Glossary
By NHI Mgmt Group Updated October 29, 2026 Domain: AI Security

Group Relative Policy Optimisation (GRPO) is a reinforcement learning method used to train AI models from comparative reward signals. It updates the model by scoring several candidate outputs against one another, rather than relying on a separate value model, which makes the training process simpler to run and tune.

What GRPO Changes in Model Training

Group Relative Policy Optimisation changes reinforcement learning by comparing multiple candidate outputs against each other, then updating the model from their relative reward rather than training a separate value model. That makes the optimisation loop leaner and often easier to operationalise.

Because the method depends on comparison within a sampled group, its behaviour is shaped by how candidates are generated, scored, and filtered. In practice, that means the quality of the relative signal matters as much as the reward model or prompt setup behind it.

Why GRPO Is Used Instead of a Value Model

The main appeal of GRPO is simplicity. Traditional policy optimisation often carries a value function or critic to estimate expected return, while GRPO removes that dependency and instead uses the group itself as the reference point. That can reduce engineering overhead and make training pipelines easier to tune.

This design is especially attractive when the task already produces several plausible outputs and the goal is to rank them against one another. It can work well when the training signal is comparative rather than absolute, but it also means the method is sensitive to group composition and reward consistency.

Where GRPO Fits in AI Alignment Workflows

GRPO is not a general-purpose replacement for all reinforcement learning methods. It is best understood as a training strategy for aligning model behaviour when comparative feedback is available and when teams want to avoid the complexity of maintaining a separate value model.

In an alignment workflow, GRPO sits downstream of data collection and reward design. If the reward signal is noisy, biased, or poorly scoped, the optimisation can still learn the wrong behaviour, even if the training loop itself is simpler.

Practical Consequences for Model Quality and Control

Because GRPO optimises against relative comparisons, it can encourage the model to prefer outputs that look better within a batch even when the scoring function is imperfect. That makes reward design, sampling diversity, and evaluation discipline important parts of the overall control surface.

Teams using GRPO should treat it as an optimisation method with trade-offs, not as a guarantee of better alignment. The simplicity of the method can improve experimentation speed, but it also concentrates more importance into the quality of the group comparisons and reward criteria.

Standards & Framework Alignment

This section maps relevant standards and security frameworks to the operational risks and controls described in this guidance.

NIST AI RMF and NIST SP 800-53 Rev 5 set the technical controls, while ISO/IEC 42001:2023 defines the regulatory obligations.

NIST AI RMFAI Risk Management FrameworkGRPO is an AI training method whose reward design and optimisation trade-offs affect AI risk management.
Recommendation — Use AI RMF to govern how comparative-reward training methods are evaluated for validity, robustness, and unintended behaviour.
ISO/IEC 42001:2023AI Management System StandardGRPO is part of organisational AI development and deployment governance.
Recommendation — Document GRPO training decisions, oversight, and review criteria inside the AI management system.
NIST SP 800-53 Rev 5SA-11 — Developer Testing and EvaluationGRPO training needs validation of model behaviour and training outcomes before release.
